The Real Cost of Discounts and Promotions

A 20% discount can wipe out far more than 20% of your profit. Here is how to calculate what a promotion really needs to deliver.

Promotions are one of the most common marketing tools in medical aesthetics, and one of the most misunderstood financially. The cost of a discount is not the percentage off. It is the share of your contribution margin that disappears.

Why a 20% discount is not a 20% cost

Imagine a treatment priced at $400 with $200 of product and provider cost. Its contribution is $200.

At 20% off, the price drops to $320, but costs stay at $200. Contribution falls to $120, down 40%, not 20%.

To earn the same total contribution, you would need about 67% more treatments at the discounted price. Most promotions do not create that many extra bookings.

The break-even formula

Extra volume needed = discount ÷ (contribution margin % − discount)

With a 50% margin and a 20% discount: 0.20 ÷ (0.50 − 0.20) = 0.67, or 67% more volume.

With a 40% margin and the same discount, you need 100% more volume, double the bookings, just to stand still.

Who uses the discount?

Many promotional bookings come from clients who would have booked anyway. Their discount is pure lost margin. Track how many promotion users are new clients versus returning clients. A promotion aimed at new clients that is mostly redeemed by regulars is expensive.

Better ways to promote

  • Value-add instead of discount. Add a low-cost service, such as a brief add-on treatment, rather than cutting the price of a high-cost one.
  • Target new clients only. Limit offers to first visits.
  • Time-limited and capacity-limited. Use promotions to fill quiet days, not peak ones.
  • Bundles priced from contribution. Build packages that keep total contribution healthy.

Measure every promotion

After each campaign, record bookings, the share of new clients, total contribution and how many new clients rebooked at full price within 90 days. A promotion that brings new clients who stay is worth it. One that discounts your regulars is not.
